    Staff Preparation
    The SERVE staff guide provides a common framework, which is filled in by the varied experiences and philosophies represented within the staff at each of the workshop locations. The guide provides an outline of the concepts and the materials that must be covered. Based on the agenda presented in the guide, the director’s first objective is determining which staff member(s) will be responsible for each segment of the workshop. The best approach is to talk to each staff member about the area(s) in which they feel the most comfortable, if possible after they have had a chance to look over the guide.
    To assist course directors in crafting an excellent program, consideration should be given to the difficulty level of each section listed below, with 1 being relatively easy and 4 being the most difficult. Individual presenters may also have skills and experience in a particular content area, which should be leveraged whenever possible.
    {chart.png}
    As a way of beginning these discussions, it may help all staff members’ understanding of the process and your expectations if you highlight these key points:
    • The script is there to encourage you to use varied techniques, and is not to be read verbatim
    • Approach the material in the guide with the idea that you must put your background and ideas into each session as much as possible.
    • As long as you stick to the topics and the time limits, you are urged to develop your own approach. (Staff members, particularly newer members, should discuss any major changes with the SERVE director well before the SERVE. See Program Changes.)
    You can also utilize the SERVE coordinator and the presenter development coordinator to help you determine each presenter’s strengths and weaknesses. Based on all of the input, assign each workshop to a staff member. You will also want to assign staff members to the various small groups. As the director, be advised that it may be wise to be the exception (if you have a large enough staff) so that you can be available for “emergencies,” float between groups, get a feel for how each of the small groups is working, and make any adjustments as necessary throughout the weekend. In cases where you have enough staff to double-up on assignments, try to pair experienced staff with newer staff to facilitate their learning as well.
    In the interest of having well-prepared presenters, workshop assignments should be finalized no less than a month before the workshop.
